Programme Governance

Let me partner with your team to build out a strong governance model that is programatic and focused on the basics. 

 

You may already have some process in place, in which case let me help you optimise it, filling any gaps. The emphasis needs to be on workable solutions that help your team deliver, not tick the box process for process sake. Generally we want to see all of the following areas covered:

Oversight/Governance Playbook:  

Guidelines for success & consistency on everything from weekly team meetings, steering committees, risk management, financial management, escalation process, when to ask for help, etc.

Strategic Alignment: 

Make sure your team are working in the right things, and you're getting the most out of your money:

  • Intake process - look at how we evaluate & green-light potential initiatives and then make sure they deliver value as the project continues.

  • Establish and embed OKRs, KPIs, Financial/ROI models etc.

Resource & Financial Oversight:
  • Set up/enhance annual, quarterly or more agile planning process

  • Detailed project planning, forecasting, and tracking to keep budgets, resources, and timelines on target.

  • Early warning if projects get off track

Risk & Issues Management:
  • Put in place templates/systems to capture & score risks and issues

  • Management, mitigation & escalation mechanisms

Change Management: 
  • Document & control scope and avoid scope creep

  • Approval mechanism to alter scope, budget or timeline when it makes sense

Standardised Project Reporting & Visible Management:

Know where your projects are and head off any problems early:

  • Standard templates e.g. Traffic lights, task complete, tasks not completed, major risks, route back to green where applicable, targets for next week, etc.​

  • Traditionally agile projects are tracked differently but often this leaves gaps in understanding where they are. I advocate for some addition trackers beyond things like velocity and burn-down charts

Templates & Tools:
  • Put in place templates such as RAID logs, financial trackers, resource forecast tools, project documents, CRs etc.

  • Make the most of any tools and if necessary add to the toolkit

Staffing & Staff Development: 
  • Nurture high-performing project delivery capability

  • Do we need to hire staff or supplement team with consultants

3rd Party Vendor Management & Contracts:
  • Building strong contracts that protect your business

  • Getting the most out of 3rd parties

Continuous Improvement:
  • Mechanisms to capture feedback and learn from mistakes

  • Update Standard Operating Procedures (SOP) to avoid repeating mistakes
